The situation
JST Healthcare Solutions is a growing Finnish MedTech company, and its Smart Symptom Check software was getting ready for international markets. The need was clear: sales leadership and ARR growth had to become transparent and data-driven for 2026. That meant a commercial foundation where new sales and account growth run on one shared operating model and real-time data.
What was built
- Definitions first, tools second. Pipeline stages, the sales process and validation criteria. The same thinking applied to account management, with an EBR model built into the routine. One shared way of leading the work, so sales and customer success run on the same rhythm.
- Reporting and tools for everyday leadership. ARR and MRR reporting clarified so growth can be led in the open. New sales, account growth, pipeline and forecast in real time. HubSpot set up to support the agreed model, not the other way round.
What changed
- One reporting view for forecasting ARR to support the international expansion.
- Playbooks for new sales and account management, so the work is systematic rather than ad hoc.
- The process live in HubSpot for both sales and customer success.
- Clean data from day one: default fields removed, custom views for sales and accounts.
The classic CRM trap is configuring without knowing why, for whom or for what. The result is a mess, and the CRM becomes a burden. Here the order was reversed. Pipeline stages and playbooks were defined before the CRM was even chosen, so rolling out HubSpot was straightforward. The operating model sets the need, not the tool.
